Want to make $5,000 of profit a month? Follow this plan…

Let’s just suppose you have a product that is 8.5 x 11 inches with 96 pages long, Black & White with a retail price of $20 meaning that you sell it to retailers for 50% off the retail cost of the cover - $10. And the actual production of the books to get printed is $5, you will walk away with $5 profit on each book you sell. $5 whole dollars.

When you try to make $5,000 of profit with only one product that is VERY tough. You need to sell 1,000 copies of that product each month. Now for argument sake let’s say they are 2,000 retail RPG stores. So you need to sell 1 book per 2 retail stores every month. Now that is a LOT of units per month.

BUT what if you had 10 products to sell? Then that number of 1,000 breaks down to only 100 copies per month over 2,000 retail stores. You still get the $5,000 you just move is over 10 products over one. This follows the "law of exponential growth" which I have used to expand my PDF business where I now have nearly 500 products. I sell more products, because I have more products to sell. The big issue of most RPG start-up companies is they spend everything on just getting the HUGE 300 page core setting book out and then they can follow it up with anything because they are tried AND out of money to do it.

If they made a 96 Page core book and made seven 24 page supplement books they would sell better over the long term and over the long term is how we win at being a publisher or in business. Best of all this works just as well with the retail stores too. Always ask yourself when you are making a HUGE product, is this about the quality of the setting or your personal ego? Leonardo da Vinci said “Simplicity is the ultimate sophistication.” It is a sin to do more with more when you could do more with less. Stop being sinful. Talk to you later…

Didn't make it to Baltimore. Why? Well...

...I just didn't feel like it.  My wife was driving me to the airport and I got about half way there and I told her, "You know what, I don't really feel like going."  Going to Baltimore Comic Con didn't have the same level of excitement as before.  Why? Happy birthday to me...

OK today is my 40th birthday and I could not feel better about everything in my life. While my 30s have been a FANTASTIC time and I have done A LOT of thing I always wanted to, It feels good to be 40.  Now I am officially an "Old Man". Ten Thousand Bullets is coming out...only five or six years late...

Well I just saw this on Facebook, so I had to laugh a little bit.  Only five or six years after they first announced it, Ten Thousand Bullets looks like it might actually see the light of day. This was supposed to come out the same time as the D20 Modern version of Haven: City of Violence but it never did.  It seemed to enter Development Hell and that was the last I heard about it.  I was interested back then, but now it is just a interesting footnote in history to me of what NOT to do.  Talk to you later...

When is a hobby not a hobby? When it is a business…

I read this today at Highmoon Ponderings and I was a little surprised with some of the responses from people about the “hobby” business they run. When talking about this industry I often notice that “You can’t make a living in this industry” comment. I see it A LOT.

But what I find it funny is so many people DO make a living in this industry. Diamond Distributors is the largest hobby and game entertainment distributor in the world (They also own Alliance Game Distributors and the owner of Diamond Steve Geppi is a partial owner of the Baltimore Orioles) and they have over 500 people working for them all over the United States, generate $500 million dollars yearly, and have been in business over 20 years. And they are only ONE distributor. Why do we always think of the comic and gaming industry as “small potatoes”? Why are we stuck in this?

We are the most creative people in the world and we act like we are partly retarded. WHY? We create amazing worlds out of nothing. We expand imagination. We get friends who have known each other for decades together to get together and interact with each out, often without the use of electricity. We make ready and math fun. We teach you to calculate probability faster than anyone outside of Las Vegas. And best of all, we run business where the end goal is making people have fun. While this started as a hobby, we have built it into a business and we need to stop giving into the self doubt that what we do is not important OR better yet that you can make money at it. Years ago the same thing was said about comic books, but now every major entertainment studio shows up at San Diego Comic Con. We have to stop selling ourselves short and we have to actually WORK at making this industry successful.

If you think it can’t be done, Look at Paizo. In less than 5 years they have gone from a loosely affiliated publishing arm to the number #2 played RPG company on the planet. And don’t kid yourself people outside of this industry have noticed. Hollywood is always looking for the next big thing. So when Paizo announces in the near future that they are coming out with a video game or an animated Saturday morning cartoon don’t be surprised. If this hobby has become a business, treat it like a business. It will be better for both of you in the long term. Talk to you later…

Maybe I should turn Pirates of the Bronze Sky over to a freelance writer so I can focus on NeoExodus?

With NeoExodus: A House Divided taking such a focus in my head, I might have to turn over the duties of Pirates of the Bronze Sky to a writer / editor / project manager team like the Werecabbages. Of course I would deal with the graphic design of the project but I would turn everything else over to someone else.  I have done this before on a few projects and I found it to be quite helpful and the fans seem to like it. But only when the project manager had a lot of experience in the are of product development and management.  I don't know.  I am going to have to think this over. Talk to you later...

With my revamp of NeoExodus: A House Divided to Pathfinder, I also decided to update the artwork and stats of some of the NPCs and monsters. So the first monster I wanted to do was the Locari.  I wanted to give them a more Alien and Marvel Comics' Brood look to them.  So here are the first two rough sketches.  Even from here you can see where we are going. Controlling cost and what things are worth…


When I started in the PDF publishing business back in 2001 there was an unwritten rule that PDFs cost roughly 10 cents a page.  A decade later that price is 18 cents to 25 cents per page.  Now have PDFs improved over this period of time? Oh yes, the quality of PDF publishing has grown into its own with many people trying and doing thing that 10 years ago would be business suicide.  Most PDF publishers have been doing PDF publishing about four years. There are very few people who have been at this for a decade. The only two I know are Gareth and me.  Monte Cook was only at it for eight years. 

Pricing is a touchy subject due to the fact that it is an individual choice for each publisher and due to the flexibility of the market has not really been able to get it under some control.  The market normally finds some way to control pricing but there is always some type of elasticity to make pricing flexible. The PDF market is similar to what the iTunes apps market must be like: lots of small to medium sized players and few major players and pricing that is everywhere all over the board.  eBook publishing is starting to see the same issue of pricing.  With the cost of pixels coming down each and every day the issue of pricing will become more and more important over time.  What should things cost? What people are willing to pay for them.  And if you don’t like that, then you shouldn't purchase the product. And yes I am talking to you.  Talk to you later…

If they come to your store, use your free in-store gaming area BUT don’t by anything, are they customers?

OK this seems to happen in a lot of game stores. People use the in-store gaming areas as their new extend play area like they are home. They play game after game of what you sell in your store. They have books, dice, card or whatever else they need. They play for hours and hours in the space you have given them. The bring food and drink in from the outside and leave their garbage for you to pick up. And after all that, they don’t even buy anything from your store. Even worst, they purchase products online and tell their friends where they got the book cheaper than what as a retail store owner you pay. So the question I have to ask is, “Why should I provide them with space to play, if they are not going to purchase anything and support this retail location?”

Let’s be real, the reason retail stores have that space is to get customers to play at their store so customers will purchase products from the retail store. Retailers don’t have in-store gaming areas out of some kind of love affair with customers. This is a straight up marketing move to promote your store to customers. But what happens if they take advantage of your goodwill as a store and don’t help keep your store in business? When I worked for Tate’s Gaming Satellite we were only 500 square feet (25 feet by 20 feet) and half of the store was dedicated to in-store gaming. We initially wanted to charge for gaming space but decided against it think it might scare off customers. So the question if you aren’t buying anything do I really have to respect you as a customer or are you just a freeloader? Talk to you later…

As much as we love customer service at LPJ Design, some time you have to fire a customer…

My feeling on customer service has been detailed in the past so I will not bore you with that.  What we are talking about today is something that while it doesn’t happen often sometimes you got to do: Fire a customer.  While many don’t like to admit it, THIS IS a business, or at least LPJ Design it is.  Every customer has value and worth, but some customer’s value is not greater than the issues they cause.  If a customer buys from you once a year and then bad mouths you and your business to all that will listen to them all year long, is that a good customer to have? If a customer places a large order for product leaves a small deposit but when the products come in they tell you they purchased them online for cheaper, is that a good customer to have? If a customer comes to and in-store event and makes the experience for everyone else not that enjoyable do to their attitude or comments, is that a good customer to have?  If these things come up, and they are effecting you business ability to make a profit (remember I said BUSINESS NOT VANITY PRESS), then you need to fire them.  They are not worth it to your long term success.  Let’s be blunt, I am not talking about those knucklehead, wise asses that come into a business and act like a clown. I mean actually people that are directly not adding anything “positive” to your business.  Being a critic is one thing, being an assholes are another completely.  Tim Ferris of the Four Hour Work Week has a great chapter on firing customers.  Everyone in business should read this, because one day you might have to fire a customer.  Talk to you later…

Louis Porter Jr. Design and Ean Moody of Moody Illustrator today announced  a new partnership that will see Moody Illustrator producing miniatures release to support LPJ Design successful D20 and now coming to Pathfinder rule set, NeoExodus: A House Divided setting. The NeoExodus Miniature line is set to debut in the Fall 2010 with fantasy miniatures supporting the main NeoExodus: A House Divided campaign setting, supplements and adventures.  All miniatures will be created using the three-dimensional printing services of Shapeways.com to create the NeoExodus Miniature line.  This miniatures will be exclusive thru Moody Illustrator’s Shapeways.com website shop.

Ok here is an actually conversation that I had with a writer this morning about some work he had submitted to me.  This conversation has not been edited or changed to fix grammar.  It is 100% raw footage.  I wanted you to get the full impact of what is going on is all it raw form.  Enjoy!


5:03am Writer X: Sent you an email. Time to sleep.
5:04am LPJ Design: I know. I will get back to you on this later.
5:05am  Writer X: i'm sure you will
5:07am  Writer X: I'm assuming you're talking about the side bits and whether or not to include them and not the product as i haven't given you a rough or a final yet
5:07am  LPJ Design: Don't assume.
5:08am  Writer X: is this where you and I differ over the definition of hazard?
5:09am  LPJ Design: No. This is where we differ of what will actually sell and what will not.
5:10am  Writer X: too esoteric or too original?
5:11am  LPJ Design: Will people find it interesting enough to put down money? When writing that his to be a focus area. If it is cool but people won't purchase then it is a failure.
5:12am  Writer X: so if I want to do things that haven't been done before, I'm going to have to line it with drek that's been statted up a hundred times for safety's sake
5:14am  Writer X: is the set of hazards a standalone or is it part of a larger product?
5:15am  LPJ Design:  No. You have to think, "Why would someone actually give me money for this?" Being cool and interesting in not enough. Is it useful? Can I add it to my campaign? What issues will it be if I use it in my campaign? How far does it bend the rules? Since it is not a Paizo product, will they ignore it? Things sell for LOTS of reason that don't make logical sense.
5:16am  Writer X: the problem is, I'm better than the mouth-breathing masses. Everything I listed is a thing I either thought up and decided would be neat (two of which as things to center plots around) or looked for in products and could never find rules for that I liked.
5:17am  Writer X: which is why half the list was really easy to come up with and the other half took the better part of 3 hours
5:17am  LPJ Design:  Those “Mouth breathing masses” are the ones you want money from. How do you service your customer is the mantra you need to adapt if you want to make sales.
5:18am  Writer X: yes well it may take time for me to write to their level and until then i'll agree to take the criticism that I'm an elitist pig if you'll agree to read the full copy before telling me it won't sell. I'm not going to say you're wrong, I'd just like you to read the full copy once i've got it for you. as i understand it, making it usable is my job, making it pretty is yours
5:20am  LPJ Design: I am not saying that. What I am saying is remember how you customer is and how you can help get him what he wants, a more enjoyable gaming experience.
5:20am  Writer X: that's good advice, and I will take it to heart. I'd like to get the same devices into the product, i'll try and find more mouth breather friendly names for them.you didn't answer as to whether this was a part of a larger release or not
5:21am  LPJ Design:  Hey can I place this conversation up at my blog. I think a few people would find it interesting.
5:22am  Writer X: as long as my name isn't anywhere near it sure. I'd prefer that when I do finally get the fame that my ego deserves, it not be associated with me calling my fanbase a bunch of mouth breathing cretins.

5:25am  Writer X: I'm sure publishing would be a lot easier without writers. we're whiny egotistical unfeeling and stubborn.  at least I recognize this and talk to you during the creative process so we can do less of this after you get my copy 
5:27am  LPJ Design: Writers are the easy ones. Artists are a lot worst.
5:27am  Writer X: seriously
5:27am  LPJ Design: Oh yes. Artists have problems following instruction and turning in work on time. I only work with a small group of HIGHLY reliable artists. It has taken YEARS to find them though.
5:28am  Writer X: there we go. John C Wright. That's the writer I was going to bring up. Bah I hate being mildly OCD. I have problems with deadlines, but only usually when pressed to give them. I usually try to give something on time.
5:30am  LPJ Design: The magic to selling anything is like being a great lover: Ask the person what they want. Do what they ask. Ask them if they liked it. If they did, do it again. If not, Ask them what they like. Pretty simple.
5:30am  Writer X: see that's a hard sell for me. I was born a great lover. never really got into sales though different technique. You can't play a customer like an instrument.
5:32am  LPJ Design: But you can treat them like a lover and they will forever LOVE you and what you do.
5:32am  Writer X: but I want my customer to be able to walk. otherwise they won't be able to come back. as fascinating as this metaphor is, I'd rather you send me an email with which points you think are unsaleable and I'll work on making them worthwhile with the copy and i'll go to bed
5:33am  LPJ Design: Will do!


Now who Writer X is isn't important. What is important is how he feels about customers and selling.  As a writer, what his bottom line? Selling what he wrote. As a RPG publisher, what is my bottom line? Customer satisfaction. And that makes all the difference.  Talk to you later...

Stop revving your engines, and just go somewhere…

OK this is a little bit of a rant for a friend of mine who is very talented, but sometimes can be a really assclown to execution of something. Being a PDF publisher for so long I always get questions from people who want to get into the RPG industry. The question I get the MOST often is, “How do I start?” My answer is “Stop revving your engines, and just go somewhere”. Too often people TALK about wanting to be the industry and don’t do any actually work. Too many people do that. What you NEED to do to be successful as a RPG publisher is actually do the work AND put something out for sale. That is it. Just put your nose to the grind stone and just do it. Stop with the bullshit reasons why you can’t, and just do it. But what of you don’t know how to do it? Then figure it out. It not rocket science. Do what you think is best and try it. If it doesn’t work figure out what you did wrong and don’t do it again. Look the only difference between Monte Cook and you is Monte is motivated to work. That is it. Just motivate yourself and do it. So are you motivated, then you are half way there. Now come the sweat and hard work. Talk to you later…

Paizo solidifies it sell as the “new D&D” with the Ennie Awards…

We all know in our hearts of hearts that Paizo would do well at the Ennie Awards. We all know Paizo would be awarded a few awards. No one knew the Ennie Awards were to become the Paizo Awards. Being a fan supporter and 3PP for Pathfinder it only made me EVEN HAPPIER about supporting Paizo from the start.  Paizo has proved itself as a powerful force in the RPG industry with these awards.  The only “downside” to all of this is the amount of people who will be looking to jump onto the Paizo band wagon, become a 3PP and supporting the line. This might sound odd to many of you coming from me, but you have to remember the 3.0 & 3.5 glut of products that came out and killed a few gaming stores.  I just hope the same thing does not happen again to Paizo.   While normally I am no fan of awards show, I have to say this one might be the one that changes my mind about doing award shows.  Maybe they are worth it.  Who knows maybe I will submit Obsidian Twilight for next year’s Ennies.  I guess we will have to see.  Talk to you later…

LPJ Design is run strictly as a cash business..

Here is a little fact you might not know about LPJ Design, we are a completely cash run business. This means that we do not have credit cards to help support, grow and development of the business. When I do a print run, I pay for it in cash. I started doing this a few years back when I was working on the concept to be completed debt free in my personal life and it transitioned over to my business. While it can cause some issues (not being able to buy certain things at an instant) it has taught me to be more disciplined when spending money. If LPJ Design doesn’t have the money, then LPJ Design can’t get it. While this does upset me, it also places us business-wise in a very different position than most companies. All you starting up your RPG business might want to think about doing your business like this. It will save you money in the SHORT and LONG term. Just something to think about. Talk to you later…

LPJ Design signs print-on-demand book distribution partnership with Paizo.com

Louis Porter Jr. Design, and its affiliate Devil’s Workshop, has signed an online distribution deal partnership to release print-on-demand books at the Paizo.com website. “LPJ Design has been interested in finding a way to get our print-on-demand products available at Paizo.com and we have finally found a way that makes it a good business ventures for both companies.  We plan on releasing  at least 11 print-on-demand products over the next 12 months that will cover our two Pathfinder Roleplaying Game supported gaming lines; NeoExodus: A House Divided and Obsidian Twilight; in addition to other Pathfinder Roleplaying Game supported products.” commented Louis Porter Jr.
